Stage 3: Build Traceability Into Objectives and Requirements

  • Document trade-offs and rationale for recommendations

What goes wrong here:

  • Architecture decisions are made based on vendor preference or familiarity, not requirements
  • Trade-offs aren't documented, decisions look arbitrary later
  • Current state mapping is skipped or done superficially
  • The architecture doesn't trace back to defined objectives

If your architecture feels disconnected from stakeholder priorities, it probably is.

Stage 5: Delivery Planning as Handoff, Not Afterthought

  • Define phases, workstreams, and milestones based on the recommended architecture
  • Identify risks and dependencies
  • Estimate effort and resources
  • Create a roadmap that stakeholders can review and approve

What goes wrong here:

  • Planning happens in isolation from discovery, context is lost
  • Estimates are made without understanding current state complexity
  • Risk identification is superficial or skipped
  • The roadmap isn't tied to original objectives, so it's hard to justify later
