How to Assess Customer Experience During Discovery

You're building a baseline. Descriptive, not evaluative.

- Mapping the intended experience instead of the actual one
- Skipping the unglamorous parts (account creation, password reset, returns)
- Not involving people who interact with customers directly

- Input from frontline teams (support, sales, store staff)
- Session recordings or observational data
- Current-state system context (what tools support each step)
Stage 3: Collect Stakeholder Input That's Actually Comparable
Stakeholders have opinions about CX. Those opinions are useful, but only if you collect them in a way that's comparable and traceable.
Don't run open-ended interviews and hope patterns emerge. Use structured surveys with consistent questions across stakeholder groups.
Ask about:
- Pain points they hear from customers
- Where they see drop-off or abandonment
- What competitors do better
- Which improvements would have the most impact
Score responses. Compare across roles. Identify consensus and conflict.
What goes wrong:
- Unstructured input that can't be compared
- Over-indexing on the loudest voice
- No mechanism to resolve conflicting views

Stage 4: Use Behavioral Data to Challenge Assumptions
Stakeholder perception is one input. Customer behavior is another. They don't always match.
Pull quantitative data for the journeys you're assessing:
- Conversion rates at each step
- Drop-off points
- Support ticket volume by topic
- NPS or CSAT by journey stage
Use this to validate or challenge stakeholder perceptions. Sometimes what stakeholders think is broken isn't. Sometimes they're missing the real problem entirely.

- Numbers that don't connect to specific journey steps
- Measuring without knowing what "good" looks like
- Too much data, no synthesis

Stage 5: Score Findings to Force Prioritization

Score each journey stage on:
- Severity of friction (how bad is it?)
- Frequency (how many customers hit this?)
- Business impact (what does it cost?)
- Feasibility to address (can we fix this in scope?)
This creates a prioritized view. Some issues will be critical and addressable. Some will be severe but out of scope. Some will be minor and not worth the effort. Make the tradeoffs explicit. Document why certain issues are deprioritized.

- Treating all issues as equal priority

Stage 6: Make CX Findings Drive Requirements
This is where most CX assessments fail. The findings exist, but they don't influence anything.
CX findings should directly inform:
- Functional requirements (what needs to be built or fixed)
- Integration priorities (which systems need to talk to each other)
- Architecture decisions (where does personalization live, how does data flow)
If a CX issue doesn't connect to a requirement or decision, ask why it was assessed in the first place.

- CX findings in one document, requirements in another, no connection
- Architecture decisions made without reference to CX priorities
- Scope finalized before CX assessment is complete
