Discovery Fails When You Ask the Right Questions at the Wrong Depth
Most discovery engagements ask the right surface questions and still miss critical context. Requirements get documented. Stakeholders nod along. Then three months later, the team realizes they built against assumptions that were never validated.
The questions below surface the gaps that don't show up in standard intake forms. They force specificity where clients default to vagueness. They expose misalignment before it becomes a change order.
Use this list during stakeholder interviews, kickoff sessions, and requirements gathering. Don't treat it as a form to complete, treat it as a diagnostic tool.
Qualify the Problem Before You Scope the Engagement
- Who requested this project, and who controls the budget? Are they the same person?
- What internal initiative or event is driving the timeline? Is it real or arbitrary?
- Has this project been attempted before? What happened?
- What would "failure" look like six months from now, and who would be blamed?
- Is there an existing vendor or internal team who sees this engagement as a threat?
- What decisions have already been made that we're expected to validate, not question?
Map Influence, Not Org Charts
- Who has informal influence that doesn't match their title?
- Which stakeholders have conflicting definitions of success?
- Who was excluded from early conversations but will have sign-off power later?
- Are there stakeholders who've been burned by similar projects and are quietly skeptical?
- What's the communication style of the executive sponsor, do they want detail or headlines?
- Who will inherit this system after launch, and have they been consulted?
Define Success in Numbers, Not Narratives
Clients often state goals without defining how they'd measure them. Push for precision.
- If this project succeeds, what specific metric changes, and by how much?
- What's the difference between a successful project and a successful business outcome?
- Are there competing objectives across departments? Which one wins?
- What would make leadership consider this project a failure even if it ships on time?
- Is there a documented business case, or is this initiative based on intuition?
- What happens to the team or roadmap if this project gets deprioritized mid-flight?
Understand Why the Current State Exists Before You Challenge It
Understanding what exists today, and why it exists that way, prevents you from recommending changes that have already been rejected.
- What's the most painful manual workaround in the current process?
- Which legacy system or process is politically untouchable?
- What integrations look simple on paper but have caused past project delays?
- Are there compliance, legal, or security constraints that aren't documented anywhere?
- What data exists in spreadsheets or tribal knowledge that should be in a system?
- Who maintains the current systems, and are they available for this engagement?
Validate Technical Constraints Before Architecture Decisions
- What's the actual release cadence of the current platform, not the intended one?
- Are there pending infrastructure changes that could affect this project's timeline?
- What's the DevOps maturity level, CI/CD, environments, monitoring?
- Which integrations are real-time, and which are batch? Are there SLAs?
- Is there technical debt that leadership doesn't know about but the engineering team lives with daily?
- What's the realistic capacity of the internal team to support implementation alongside BAU?
How Decisions Get Made Matters More Than What Gets Decided
- What's the actual approval process for scope changes, formal or informal?
- How are trade-off decisions made when budget, timeline, and scope conflict?
- Who has veto power that isn't visible in the RACI?
- What's the history of decision reversals on past projects?
- Are steering committees functional, or are they status theater?
- When disagreements happen between business and IT, who typically wins?
Adoption Resistance Kills More Projects Than Technical Failures
- What's the organization's track record with change adoption in the last two years?
- Is there a change management function, and do they have capacity for this project?
- Which user groups are likely to resist the new solution, and why?
- What training or enablement has worked in the past? What hasn't?
- Are there incentives aligned to adoption, or just mandates?
- What happens to users who don't adopt, is there accountability?
Surface the Risks No One Volunteers
- What's the one thing that could kill this project that no one's talking about?
- Are there any parallel initiatives competing for the same resources or attention?
- What dependencies on other teams or vendors are assumed but not confirmed?
- Is there a "real" deadline behind the stated deadline?
- What happened on the last project of this size, what went wrong?
- If we could only deliver half the scope, which half actually matters?
Connect Answers to Decisions
Each response should inform how you structure objectives, prioritize requirements, and sequence decisions. Look for contradictions across stakeholders, those are the signals that need resolution before you scope.
Document answers in a format that links stakeholder input to project decisions. If your discovery outputs can't trace a recommendation back to a validated input, you're guessing.
